Sometimes they paid a small agency for six months. Sometimes they hired someone cheap off a freelancing platform. A few times, they tried to do it themselves.
The specific disappointment varies, but the root cause is almost always the same: they made the hiring decision based on the wrong factors. Price was too low to cover real work. The agency looked credible on paper but handed the account to a junior executive. The keyword list was long and impressive but full of terms that no buyer ever searches.

If someone cannot point you to a live, ranking page they helped produce for a client in a competitive space, that is important information. Either they have not produced results, or they have not produced them in categories comparable to yours.
A good answer sounds like: "Here is a page ranking position 3 for [keyword], for a [type of business] in [city]. I can explain what the site looked like before and what we changed."
2. "What did you find when you looked at my competitors before this call?"
Anyone worth hiring should have done a surface-level competitor analysis before getting on a discovery call. The top five pages ranking for your primary keyword are publicly available. There is no excuse for not looking.
If the answer is vague, for example "we will do a full audit after you sign," that is a signal about how they approach work in general. Curiosity and preparation before the sale usually predicts how careful they'll be after it.
3. "What are the main technical issues on my current site?"
You can give them your website URL three days before the call and see what they come back with. A basic crawl with any free tool will surface obvious issues: broken links, slow page speed, missing meta descriptions, unindexed pages, thin content.
An experienced SEO person will spot three or four real issues within a few minutes of looking at your site. If they cannot, or if their answer is generic, the technical competence is probably not there.
4. "What is the realistic timeline for my specific situation?"
Any answer that does not mention your domain's current authority, your competitive landscape, and the gap between your current content and your competitors' content is a sales answer, not a real answer.
For a new domain with no existing authority competing in a moderately contested category in Delhi, meaningful ranking results typically take four to six months at the earliest, and compounding returns usually do not show up until month eight to twelve. Anyone promising significant results in thirty or sixty days is either targeting terms nobody searches for or is not being straight with you.
What Separates a Real SEO Strategy from a Proposal
Most SEO proposals handed to Delhi small businesses follow the same structure: a keyword list sorted by volume, a deliverables table (X blog posts per month, X backlinks per month, monthly report), and a price.
This structure tells you almost nothing about the quality of the thinking behind it.
A real SEO strategy for a Delhi business starts with a different set of questions:
What does this business actually need to rank for in order to grow revenue? This is not the same as "what keywords have the highest search volume in this category." What is the content gap? Most Delhi business websites have thin, templated content that says the same things as every other site in the category. Real differentiation (specific experience, honest pricing, realistic timelines, genuine proof) is both what good SEO content looks like and what converts visitors into enquiries.
The Local SEO Layer Most Businesses Ignore
For a Delhi business targeting local customers, there is a layer of SEO that is separate from standard organic rankings and that many providers handle poorly or ignore entirely.

Google Business Profile optimization: This is the single highest-return item for most service businesses targeting Delhi NCR. An optimized, active profile with current photos, regular posts, and genuine reviews will produce results faster than almost anything else, often in under ninety days. Most Delhi businesses have a claimed profile but have not optimized it properly.
Locality-specific content: Delhi is not one market. A dental clinic in Yamuna Vihar and a dental clinic in Vasant Vihar serve completely different search audiences. Content that names specific localities, commercial areas, and nearby landmarks performs better in hyper-local searches than generic "Delhi" content.
Citation consistency: Your business name, address, and phone number need to be consistent across directories like JustDial, Sulekha, IndiaMART, and Google. Inconsistencies here confuse search engines and suppress local rankings. This is unglamorous work, but it matters.
Review strategy: Reviews are a local ranking signal. Most Delhi businesses collect them passively, which means slowly and unevenly. A systematic approach, including knowing which platforms matter for your category, when to ask, and how to ask, produces meaningfully better results.
A Note on AI Search and Why It Matters for Delhi Businesses Now
A growing share of searches are being answered by AI tools like Google's AI Overviews, ChatGPT, and Perplexity, without the user ever clicking through to a traditional list of search results.
Whether your business gets recommended in these AI-generated answers depends on factors that are closely related to good organic SEO: clear, direct content that answers specific questions, structured schema markup, genuine topical authority in your category, and credible third-party mentions.
For most Delhi small businesses, this is not yet an immediate revenue issue. But for B2B service businesses, professional services, and any category where potential clients are doing serious research before deciding, it is already relevant. A business that builds its organic SEO properly today is also building its AI search visibility. A business that runs templated, thin SEO is invisible in both.
How to Evaluate an SEO Proposal in Practice
Here is a simple process for evaluating any SEO proposal you receive, before signing anything.
Step 1: Google your primary keyword: Look at the top five organic results. These are the sites you will be competing with. Are they large national brands or local businesses? How much content do they have? This tells you what the competitive environment actually looks like.
Step 2: Run your own site through Google PageSpeed Insights: It is free and takes sixty seconds. If your site scores below 50 on mobile, that is a real issue that affects both rankings and conversions. A proposal that does not mention page speed is either not looking at your site or does not consider technical SEO important.
Step 3: Search your own brand name: What comes up? Is there a consistent, accurate Knowledge Panel? Are your social profiles indexed? Are there any negative results? Brand presence is part of what determines how Google assesses your authority.
Step 4: Ask for a reference: Not a testimonial on a website. A business you can actually contact who has worked with this person or agency. If they cannot provide one, ask why.
Step 5: Ask what success looks like in month three, month six, and month twelve: Specific metrics, not vague outcomes. "Increased organic traffic" is not a milestone. "Ranking in the top 10 for [specific keyword] driving X enquiries per month" is a milestone.

The right hire for most Delhi small businesses is someone with provable experience in the Indian market specifically, a track record of results in a competitive category (not just easy wins on zero-competition terms), the technical capability to audit and fix real problems on a site, and the communication style to explain clearly what they are doing and why.
For most businesses at the Rs 10,000 to Rs 40,000 per month budget range, that is a skilled freelancer or a very small specialist agency, not a large multi-service digital marketing firm.
